Answer Engine Optimization Consulting: What an AEO Expert Actually Does (2026)

Published September 25, 2026
The short answer

An answer engine optimization consultant does one job: gets AI engines like ChatGPT, Perplexity, Gemini, and Google AI Overviews to cite and recommend your brand. The actual work is a repeatable loop: build the real buyer prompt set, baseline every prompt across engines, diagnose why you are not cited (it is almost always one of four causes), fix your own pages, earn presence on the third-party sources the engines already trust, weight the levers per engine, and re-run weekly. Hire a consultant when you have execution capacity but no map; hire an agency retainer when you want the loop run for you; DIY only if someone owns it weekly. The deciding fact: a brand's own site is only 2 to 6 percent of what AI engines cite, so most of the work happens on pages you do not own.

The short answer

Answer engine optimization consulting is the discipline of getting AI engines (ChatGPT, Perplexity, Gemini, Google AI Overviews) to cite and recommend your brand, delivered by a specialist rather than learned in-house. The work is not mysterious. A real AEO consultant runs a loop: build the prompt set your buyers actually use, baseline your citation share across engines, diagnose why you are missing, fix your own pages, earn presence on the third-party sources the engines already trust, and re-run weekly until the data compounds.

The reason a specialist exists at all comes down to one number. In our own tracking across live client brands, a brand's own website is only 2 to 6 percent of the sources AI engines cite when its category comes up. The rest of the answer is decided on pages you do not own, and winning those pages is a different skill from classic SEO or content marketing.

This article covers what the job actually involves, week to week, and how to decide between doing it yourself, hiring a consultant, and buying an agency retainer. If you are further along and comparing providers, our buyer's guide to AEO services covers how to evaluate them. If you are earlier and still asking what the discipline is, start with what answer engine optimization is.

The method: what the work looks like week to week

Any consultant can show you a deck. The useful question is what they do on a Tuesday. Here is the loop we run on client engagements at AEO Labs, which doubles as a checklist for evaluating anyone who calls themselves an answer engine optimization expert.

The AEO consulting loop 1. Build the prompt set Real buyer questions, not keywords 2. Baseline across engines Citations, positions, and the source URLs behind answers 3. Diagnose the cause Seed sources, entity, format, or a technical block 4. Fix on site Quotable answer pages, schema, entity signals 5. Fix off site Earn presence on the sources the engines already cite 6. Weight per engine AI Overviews vs ChatGPT vs Perplexity retrieve differently 7. Re-run weekly Track deltas per engine, double down on what moved The loop: results feed the next baseline The AEO Labs working method. Step 2's source-URL log is the input every later step depends on.
Consulting is a loop, not a report. The baseline in step 2 records not just whether you are cited but which source URLs each engine pulled from. That source list is what turns steps 4 through 6 from generic advice into a target list.

1. Build the real prompt set. Not keywords. The actual questions buyers ask AI assistants, seeded from your sales team's real deal questions and expanded across the buying journey: "best [category] for [use case]," "[competitor] alternatives," "is [brand] worth it." A workable set is typically 50 to 150 tracked prompts. Everything downstream inherits its targets from this, which is why weak prompt research quietly invalidates an entire engagement.

2. Baseline every prompt across engines. Run the full set through ChatGPT, Perplexity, and Google AI Overviews and log, per prompt: is the brand cited, at what position, which competitors are cited, and the exact source URLs the engine pulled from. The source-URL column is the whole game. It converts "we should do digital PR" into "these specific domains decide the answers in your category, and you are on none of them." If you have never seen your own baseline, our walkthrough on checking whether ChatGPT recommends your brand is the manual version.

3. Diagnose why you are not cited. In practice it is almost always one of four causes: the brand is absent from the third-party seed sources the engines cite for the category; entity ambiguity, meaning the model is not confident what the brand is; content exists but is not in a retrievable, quotable format; or a technical block, where AI crawlers are refused at the robots.txt or CDN level. That last one sounds exotic and is not. One of our clients, Cortico Health, had every major AI crawler turned away at the CDN before the engagement started, and nobody inside the company knew. The fix is in our case studies, still verifiable in their live robots.txt.

4. Fix on site. Build or retrofit the pages models actually quote: direct-answer comparison pages, "best [category] for [segment]" pages, clear definitional pages, each written so a single passage lifts cleanly out. List-based formats punch far above their weight here; roughly 44 percent of the pages ChatGPT cites are listicles per Ahrefs' large-scale study. Add entity reinforcement: Organization, Product, and FAQ schema, plus a consistent brand description across your site and third-party profiles so the model resolves your entity confidently.

5. Fix off site. This is where most engagements are actually won, and it is the workstream a rebranded SEO retainer skips.

2-6%
Share of AI-cited sources that come from a brand's own website, across brands we track daily in three unrelated verticals. Third-party editorial, community, and reference sources take 26 to 59 percent of the same citation pool. A consultant who spends the engagement on your own site is coaching you to win a single-digit share of the ballot.

Using the source-URL list from step 2, the consultant targets the specific domains the engines already trust for your category and earns presence there: digital PR, contributed expert content, inclusion in the roundups and comparison pages the models quote, original research that gets referenced. This produced our clearest before-and-after: Upsun, a B2B DevOps platform, went from unnamed in AI answers to the brand ChatGPT ranked #1 for its core category, won almost entirely off their own site. The receipts are on the case studies page.

6. Weight the levers per engine. The engines retrieve differently. Google AI Overviews leans on what already ranks in classic Google plus strong entity signals, so technical, on-site, and schema work matter most there. ChatGPT and Perplexity lean on retrieved third-party sources, so off-site seed-source presence matters most for them. Same strategy, different weighting, and a consultant who talks about "AI search" as one undifferentiated thing has not looked closely.

7. Re-run weekly and compound. Re-run the prompt set, track citation-share and position deltas per engine, double down on what moved. This cadence is what separates consulting from an audit PDF. Answers rebuild constantly, which cuts both ways: gains can land within weeks of a source being retrieved, and nothing you win is permanent without the loop that holds it.

DIY vs consultant vs agency: the actual decision

Almost every buyer researching "answer engine optimization consultant" is really asking a resourcing question: who should run this loop? There are three honest answers, and the right one depends on your team, not on the vendor's pitch.

DIY (in-house) AEO consultant Agency retainer
Who runs the loop You, weekly, or it dies Consultant directs, your team executes Agency runs it end to end
What you buy Tools and time Diagnosis, strategy, prompt research, QA Everything, plus content and citation execution
Engagement shape Ongoing internal habit Audit or sprint, then advisory Sprint, then monthly retainer
Best fit Teams with an owner who has real weekly hours and off-site capability Teams with writers and developers who need a map and a reviewer Teams that want outcomes without building the muscle
Where it fails No weekly owner; no digital PR muscle Advice lands in a backlog nobody executes Paying for execution before any diagnosis exists

The failure modes matter more than the feature lists. DIY fails when the baseline gets run once, enthusiastically, and never again. Consulting fails when the strategy is sound and the client's content team never ships against it. Retainers fail when they are sold before a diagnosis, because an open-ended retainer with no baseline is a subscription to unspecified work.

A useful sequencing rule regardless of path: buy or build the diagnosis first. A fixed-scope audit converts the biggest unknown (what is actually broken, and what would fixing it take?) into a plan you could in principle execute with anyone, including yourself. That is how we scope our own engagements at AEO Labs: audit first, execution second, and the audit is designed to stand alone if you take it in-house.

Do you need an AEO agency instead of an SEO agency?

The question behind a lot of these searches: should I replace or supplement my SEO partner? Three honest points.

First, the disciplines genuinely overlap. Crawlability, indexation, structured data, and content quality serve both. If your SEO foundation is broken, AI engines inherit the problem, and Google AI Overviews in particular still leans on classic rankings.

Second, the center of gravity is different, and this is where generalist agencies fall down. SEO optimizes your pages; AEO optimizes your presence in a citation pool that is mostly not your pages. The off-site motion (identifying cited seed sources, earning placements on them, engineering mentions rather than links) is not something a standard SEO retainer contains, and single-digit own-site citation share means it is most of the job.

Third, there is a fast test for any agency claiming to do both. Ask what share of AI citations comes from a brand's own site. Practitioners who live in the data answer immediately, because they have seen the number in their own tracking. Agencies that pause are about to sell you on-site work as the whole program. Our aeo-vs-seo guide covers the full split, including which SEO work still matters.

So the answer is not "fire your SEO agency." It is: make sure someone in your stack is running the citation loop, and verify it with the question above rather than the label on the proposal.

What to expect from a real engagement

Whatever shape you choose, month one should produce four concrete artifacts: the prompt set, the cross-engine baseline with source URLs, a named diagnosis from the four causes above, and a prioritized plan splitting on-site fixes from off-site targets. From there, expect weekly re-runs and reporting on citation share against named competitors, per engine, not traffic graphs alone.

Also expect honest limits. No consultant controls answers that rebuild daily, so nobody honest guarantees placements or uniform timelines. Movement can be fast when the diagnosis is a single fixable gap, and slow when the problem is entity-level. The audit exists precisely to replace that guess with a diagnosis. For the fuller checklist of what belongs in any provider's scope, and the questions that expose weak ones, see the AEO services buyer's guide.

Frequently asked questions

What does an answer engine optimization consultant actually do?

A real AEO consultant runs a diagnostic and execution loop: builds the set of prompts your buyers actually ask AI assistants, baselines your citation share across ChatGPT, Perplexity, Gemini, and Google AI Overviews, diagnoses why you are missing from answers, then directs the fixes. Those fixes split into on-site work (quotable answer-first pages, structured data, entity signals) and off-site work (earning presence on the third-party sources the engines already cite in your category). The consultant then re-runs the prompt set weekly and doubles down on what moved. If the pitch is a one-time report with no measurement loop, it is an audit, not consulting.

What is the difference between an AEO consultant and an AEO agency?

Scope of execution. A consultant supplies the diagnosis, the strategy, the prompt research, and quality control while your team does the producing: writing pages, running outreach, shipping schema. An agency retainer supplies the doing as well: content production, digital PR, citation building, and monthly reporting land on the agency. Consultants fit teams with writers and developers who need direction; retainers fit teams that need the whole loop run for them. The failure mode of consulting is advice nobody executes, so be honest about your team's capacity before choosing.

Should I hire an AEO agency instead of an SEO agency?

If buyers in your category research inside AI assistants, you need the AEO skill set, whether it comes from a specialist or an SEO partner who has genuinely retooled. The disciplines overlap on technical foundations, but the center of gravity differs: SEO optimizes your pages to rank in a list, while AEO optimizes your brand to be cited inside generated answers, and most of what engines cite is third-party content. A quick test for any agency claiming both: ask what share of AI citations comes from a brand's own website. Practitioners know it is single digits.

Can I do answer engine optimization myself instead of hiring a consultant?

Yes, if someone on your team owns it weekly. The method is not secret: build a prompt set from real buyer questions, run it across the engines, log who gets cited and from which sources, fix your own pages, and pursue the third-party placements the engines trust. What DIY usually lacks is diagnosis speed and the off-site muscle: knowing which of the four common causes is yours, and having the digital PR capability to earn placements. Run the baseline yourself either way; even if you hire later, you will buy better.

When is the right time to hire an answer engine optimization expert?

Three signals. First, your buyers demonstrably use AI assistants to research your category and you are absent from the answers while competitors are named. Second, you have revenue evidence, such as prospects saying they found you (or a competitor) through ChatGPT. Third, you have tried on-site fixes and moved nothing, which usually means the problem is off-site citations or entity confusion, the two causes that benefit most from an experienced operator. Before any of that, get a baseline: you cannot judge urgency without knowing your current citation share.

How are AEO consulting engagements structured?

Three common shapes. An audit is a fixed-scope diagnosis: prompt set, cross-engine baseline, competitor benchmark, and a prioritized plan. A sprint adds a defined execution window against that plan, usually the fixes that move citation share fastest. A retainer is the ongoing loop: citation building, content, weekly re-runs, and reporting against competitors. Diagnosis before open-ended execution is the honest order; an open-ended retainer sold before any baseline is a subscription to unspecified work. Compare proposals on deliverables, not headline price.

What should an AEO consultant deliver in the first month?

Four artifacts. A prompt set built from real buyer questions, typically 50 to 150 tracked prompts. A baseline showing, per prompt and per engine, whether you are cited, at what position, which competitors appear, and the exact source URLs the engines pulled from. A diagnosis naming which of the failure causes applies to you. And a prioritized plan that splits on-site fixes from off-site targets, with the specific third-party domains to pursue. If month one produces a generic checklist instead of your source-URL data, you hired a template.
